For the last decade I've run marketing for SaaS and marketplace businesses at the stage where the engine either gets built properly or the company stalls. Series A to Series B. First marketing hire to CMO. The problem shifts each time, but the shape of the job is consistent: figure out where revenue actually comes from, build the system that produces more of it, hire the people who can run it without me.

PHILOSOPHY

"Marketing is a revenue function, not a brand function."

Brand matters, but it earns its keep by making the revenue system work better, not by existing as a parallel universe with its own metrics.

Most B2B SaaS marketing fails in the same place: the gap between MQL and closed-won. I spend most of my time there. That means sitting with sales, fixing the handoff, instrumenting the funnel, and building retention into the acquisition motion from day one. The best campaigns I've run weren't acquisition plays. They were retention and expansion plays that happened to generate inbound pipeline as a side effect.

AI has changed the economics of everything I used to do with agencies and contractors. I run a lot more of the stack myself now, faster, and with a smaller team.

The companies I've led marketing for have grown ARR 2x to 3x, cut CPA by meaningful margins, and built pipeline systems that outlasted me.

At canibuild I built the marketing function from scratch across Australia, New Zealand and the United States, and the brief sounded simple when it was handed to me, which was to find the builders who needed automated siting and feasibility checks and get them into demos. I wrote the ad scripts and landing page copy myself, hired the creative team, and ran paid social, sales development targeting and ideal customer profile content as one connected motion. The campaign that landed was a Facebook and Instagram play built on a clear value proposition for builders, and we tested copy, creative and targeting for 3 months before locking the winning version into place.

Antler selected 40 founders from more than 3,000 applicants for the cohort, and across the 4 months that followed I validated two artificial intelligence business concepts through customer interviews, market research and rapid experimentation. The program rewarded speed and conviction in equal measure, and I came out of it having learned to test ideas in days rather than quarters, and to drop the ones that did not earn their place on the page.

ezyCollect

I was the first marketing hire at ezyCollect, and I built the function from scratch, including the sales development team and the sales playbooks, and stayed long enough to take annual recurring revenue from $3.5M to $9.2M. The hardest stretch was the year the pandemic landed and the company cut half of the sales and marketing headcount, and during that contraction we pivoted to a payment facilitator model, redirected the funnel toward payment whales, and secured the largest client in company history while doubling the average deal size. The end-of-year client wrap report, which we modelled on the format Spotify uses to give listeners their year in review, became our retention weapon, with each client receiving a custom link that showed them the cashflow the platform had unlocked over the previous 12 months, and the quarter that followed saw upsell opportunities climb by 349% and churn fall by 24%.

At Cohen Handler I established the marketing function and grew the business from $3M to $12M in 3 years. The above-the-line television campaign we ran during that period created the buyer's agent category in the Australian market and turned Cohen Handler into a household name, and I built the marketing P&L from $340k to $2.4M a year while keeping the department a profit centre rather than a cost line. I also built two ventures inside the business, the first being AuctionWiz, a marketplace for buyer's agents that broke even in 14 weeks, and the second being the Buyer's Agent Institute, an education technology platform that still runs today as an independent business under its own management.

We sold cars online through a dealer network with no haggling and no pressure, and the work covered every lever from cross-sell finance products through to long-tail Adwords coverage and a television and public relations campaign that landed coverage on Channel 7 and Today Tonight.

I cut costs, lifted partner margins, and rebuilt the advertising operations function from the inside, and within 6 months the business was trading profitably.

I also ran the cross-border trade category, acquiring sellers in Pakistan, Bangladesh, Nepal and Sri Lanka, and won the Case Study Competition at eBay Global Marketing College in San Francisco that year.

I joined Nielsen BASES as the first local analyst hire for the India operation, supporting the expat business head in setting up the local practice from scratch. The work was predictive modelling for new product launches at Unilever Foods, Colgate and others, and I built a rural marketing mix model for Unilever that validated to 90% accuracy in market and went on to inform the BASES forecasting methodology for rural India launches.

This was my first role out of the Indian Institute of Management in Bangalore, and I managed the $155M Onida television portfolio, which carried 75% of the company's marketing contribution. I developed and launched the Oxygen brand of televisions along with iControl, India's first liquid crystal display remote control for televisions, shipping 17 products from concept to market across the 2 years I was in the role.

I run marketing teams the way I coach soccer: high standards, clear roles, and the belief that most people are capable of more than they've been asked for.

The job of a leader is to hire well, set the picture, remove the obstacles, and then get out of the way. People don't grow because you manage them harder. They grow because you trust them with work that stretches them, tell them the truth when it's not landing, and stay calm when the pressure comes on. The calm is the part most people miss.

I hire for character and judgement and teach the craft. The marketing stack changes every eighteen months. Character doesn't.

A few things I hold to.

A FEW THINGS I BELIEVE IN

  • The brief is usually the problem.

    The quality of someone's work is usually a function of how clearly they understand what good looks like. If the team isn't delivering, the brief is usually the problem, not the people.

  • Feedback private, praise public.

    Feedback works when it's specific, timely, and given in private. Praise works when it's specific, timely, and given in public. Most managers reverse this.

  • Coaching is not advice-giving.

    It's asking the questions that help someone find their own answer. I learned this formally in a six-month leadership program in 2015, where I was voted the global head coach of a forty-person cohort. I've been refining it since.

  • The scoreboard is promotions.

    The strongest signal that a team is working is whether the people on it get promoted, including out of the company to better jobs. I've had people I managed go on to lead marketing at larger companies, start their own ventures, and move into roles they didn't think they were ready for. That's the scoreboard I care about.
